Key takeaways
- On September 24, 2026, Google announced that image ads on YouTube Shorts and Gmail now send people to your landing page with a single tap. On Shorts, that experience runs on 9:16 full-bleed images.
- Google's specs recommend 9:16 images at 1080 x 1920 pixels (minimum 600 x 1067), up to 5 MB each. If your campaign has no vertical stills, you are not built for this placement.
- Google says advertisers who add Gmail to Demand Gen see their image creatives get, on average, 40% more conversions at the same ROI (Google internal data, February 2026).
- The same update added a Business Agent that chats next to video ads with product feeds (sign-up by form) and promoted pins in Maps for retail networks and dealerships.
- With Black Friday on November 27, 2026, the practical deadline is a live campaign by early November, because Google wants at least 50 conversions before you judge or retune it.

What did Google announce for Demand Gen on September 24, 2026?
YouTube Shorts image ads are static Demand Gen ads that run in the Shorts feed. Google's September 24, 2026 update lets viewers tap a 9:16 full-bleed image ad on Shorts, or an image ad in Gmail, and go straight to the landing page. It also added a YouTube Business Agent and promoted pins in Google Maps.
Google calls these monthly releases Demand Gen Drops, and the September 2026 post is squarely about the holidays. It has four parts:
- One-tap image ads on Shorts. Consumers can now reach your landing page with a single tap on an image ad in the Shorts feed. Google tells advertisers to upload 9:16 full-bleed images to get this experience.
- One-tap image ads in Gmail. The same single-tap path, which Google says simplifies the ad experience on a channel that already performs well.
- Business Agent for YouTube ads. Viewers can chat with conversational AI next to video ads that use product feeds, and get answers about products without leaving the video. Access is through a sign-up form.
- Affiliate location extensions in Maps. Retail networks and dealerships can show promoted pins as people browse, search and navigate in Google Maps.
What the post doesn't say
There are no rollout dates or country lists in the announcement. Check your own account before you plan around a feature, and assume the Business Agent is limited access until Google says otherwise.
Local visuals are getting bigger elsewhere too. The same day, Search Engine Roundtable reported Google testing Local Services Ads with larger images and a highlight box. It's a test, not a launch, but the direction matches: more pixels for the picture, fewer steps to the click.
Why do image ads on Shorts matter for smaller budgets?
Image ads let a brand without a video pipeline show up in Shorts and Gmail, and Google's own data says the Gmail placement adds conversions for image creative.
The number Google put in the post: advertisers adding Gmail to their Demand Gen campaigns see their image creatives achieve, on average, a 40% increase in conversions at the same ROI. The source is Google internal data (Global, Gmail ads, February 2026). It's an average from the platform selling the ads, so treat it as a reason to test, not a forecast.
The more useful point is about production cost. A good 15-second video takes a shoot, an edit and a sound pass. A strong vertical still takes a good product photo and a designer who respects the safe zones. For a Shopify brand with a modest Q4 budget, a set of six to ten vertical stills can be in market while the video is still being cut.
Scale is the other reason. Google's Demand Gen overview says the campaigns run across YouTube including Shorts, Discover, Gmail, Maps and the Display Network, and cites more than 50 billion daily views on Shorts alone. Vertical placements are where a lot of that inventory sits.
What should the Q4 creative brief include?
A Shorts-ready brief asks for vertical full-bleed stills, short vertical video cuts and square and horizontal versions, all built on one brand system so they read as the same campaign.
Google's image asset specs for Demand Gen set the baseline. Horizontal, square and a logo are the core set; the 9:16 vertical is the one Google recommends for Shorts, and it's the one most brands are missing.
| Asset | Recommended size | Minimum | Notes |
|---|---|---|---|
| Vertical image 9:16 | 1080 x 1920 | 600 x 1067 | Recommended for Shorts; safe zones similar to 9:16 video |
| Vertical image 4:5 | 960 x 1200 | 480 x 600 | Vertical feed placements |
| Square image 1:1 | 1200 x 1200 | 300 x 300 | Core asset |
| Horizontal image 1.91:1 | 1200 x 628 | 600 x 314 | Core asset |
| Logo 1:1 | 1200 x 1200 | 144 x 144 | 150 KB max; corners are cropped when shown as a circle |
| Video (9:16, 4:5, 1:1, 16:9) | 10-60 seconds recommended | n/a | Horizontal video shows with blurred bars on Shorts |
| Headlines and descriptions | 40 and 90 characters | 3 of each | Write distinct angles, not rewordings |
Full-bleed stills that survive the interface
Full-bleed means the image fills the screen, so the Shorts interface sits on top of it. Google's guidance says the safe zones for 9:16 images are similar to 9:16 videos. In practice: keep the product, price and any text in the middle of the frame, away from the bottom edge where captions and buttons sit and the right edge where the engagement icons stack.
Use one message per image. A product shot with a single line such as "Gift sets ship by Dec 15" beats a collage with four offers. Google's broader guidance on Demand Gen images points the same way: strong lighting and minimal text.
Short cuts, with sound
Google's Shorts ads best practices recommend videos under 60 seconds, 9:16 vertical assets, sound (music, voiceover or both) and creative that feels social-first and blends in with organic Shorts. Horizontal files still serve, but with blurred top and bottom bars, which looks like a TV ad pasted into a phone.
A practical set from each shoot: a 15-second cut, a 30-second cut and a 10-second product-only loop. Google's recommended range is 10 to 60 seconds, and three lengths give the system something to choose between. If you're short on footage, our Shopify product video guide covers what to film in a single day.
Brand consistency across 20 assets
Google allows up to 20 images per ad. That volume is where brands drift: different fonts, a new green, a logo in four positions. Build templates once for each ratio, with fixed type styles, logo placement and a price badge, then swap product and copy. It's faster, and the campaign looks like one brand across Shorts, Gmail and Discover.
What does the Business Agent need from your product feed?
The Business Agent answers questions next to video ads that use product feeds, so the feed is the script it works from. If the feed is wrong, the answers will be wrong.
Google hasn't published what the agent reads, so don't guess at hidden inputs. What's certain is that feed-based video ads pull from Merchant Center, and Google's performance guide recommends connecting the feed to turn ads into what it calls dynamic virtual storefronts. Start with the fields Google's product data specification marks as required:
- Title (max 150 characters): lead with the product type and the attribute people search for, not an internal SKU name.
- Description (max 5,000 characters): materials, sizes, what's in the box. If the agent answers from feed data, this is where the detail has to live.
- Price and availability: must match the landing page. A holiday price in the ad and a full price on the page is how you lose the click and risk disapproval.
- Sale price with sale_price_effective_date: schedule Black Friday pricing in the feed with start and end dates instead of editing by hand at midnight.
- Image link: no promotional text, watermarks or borders on the main feed image. Save the offer text for your Demand Gen image assets.
- Brand and GTIN: required for most new products.
One tap to the landing page: is your page ready?
One-tap ads remove steps before the click, so the landing page does more of the selling. It has to load fast on a phone and show the same offer the ad promised.
Before this update, some of the drop-off happened in the ad. Now more people land on the page with less context, fresh from a full-screen image. The page must pick up exactly where the image left off.
| Area | Typical page | Built for one tap |
|---|---|---|
| First screen | Homepage hero with a seasonal banner | The product or gift set from the ad, same photo style, price visible |
| Offer | Discount mentioned three scrolls down | The exact offer from the ad, above the fold, with the end date |
| Path to buy | Size guide, reviews and pop-ups before Add to Cart | Variant picker and Add to Cart on the first screen; express checkout visible |
| Speed | Heavy apps, autoplay video, chat widgets on load | Compressed images, deferred third-party scripts, no pop-up in the first seconds |
| Shipping | Cutoff dates in the FAQ | Holiday delivery cutoff next to the button |
Match the image, not the brand homepage
If the ad shows a red gift box on a cream background, the first screen should show that box. Visual continuity tells people they're in the right place faster than any headline. For a multi-product campaign, build one landing page per image theme rather than sending everything to a collection page.
A holiday production timeline before Black Friday
Black Friday falls on November 27, 2026 and Cyber Monday on November 30. Working back from Google's 50-conversion learning guidance, creative should be live by early November.
Google's Demand Gen performance guide says the system needs at least 50 conversions to build a foundation, and 30 to 50 more after major changes before you judge the result. It also notes that creative changes trigger policy re-review, which takes 24 to 48 hours. Both argue for launching early and changing little in the final week.
| Dates | Work | Output |
|---|---|---|
| Sep 28 - Oct 4 | Brief, offer decisions, feed audit | One-page brief, fixed feed errors, sale prices scheduled |
| Oct 5 - Oct 16 | Photo and video shoot, template design | Raw footage, product stills, templates in four ratios |
| Oct 12 - Oct 23 | Edit and design, landing pages | Vertical stills, 10/15/30-second cuts, matching pages |
| Oct 26 - Nov 2 | Launch and early learning | Campaign live with a budget of at least 10x target CPA |
| Nov 3 - Nov 20 | Learning period, small fixes only | Swap losing images; hold bids and goals steady |
| Nov 23 - Dec 1 | Peak week | Scheduled feed prices; no structural changes |
How should you measure Demand Gen beyond last click?
Demand Gen reaches people earlier than search does, so last-click reports undercount it. Judge it on a longer window and with Google's lift and attribution tools.
Google's overview points to brand, search and conversion lift studies and data-driven attribution for measuring Demand Gen. The performance guide adds that conversion delays are real, so evaluate trends over longer windows (30-day lookbacks are common) and agree on your KPIs before launch, not after the first bad day.
Three practical habits. Compare branded search volume in the weeks after launch against the weeks before. Use Google's "Conversions (Platform Comparable)" column when you put Demand Gen next to Meta, so you aren't comparing different attribution rules. And keep one budget change per week at most during learning, since changes to target CPA, budget or goals reset it.
If you already test creative on Meta, the same discipline carries over: one variable at a time, clear stop rules. Our guide to Meta ads creative testing on a small budget lays out a structure you can reuse.
When to bring in a creative and ads team
You can run this in-house if you have a designer who works in vertical formats, someone who edits short video weekly, and a developer who can change product pages quickly. If any of those is missing in October, the calendar will decide for you.
Signs you need help: your Demand Gen campaign has no 9:16 images, your videos are horizontal TV spots, your feed has disapprovals you haven't looked at, or your ads land on the homepage. Creator-style footage is a fast way to fill the video gap; see our notes on UGC ads for Shopify brands.
Pixel2Tech's video editing and ads team builds Shorts-ready image and video sets, cut to Google's specs, and our branding and design team builds the templates that keep 20 assets looking like one brand. We can also build the landing pages those one-tap clicks will hit.

Frequently asked questions
What changed for YouTube Shorts image ads in September 2026?
On September 24, 2026, Google announced that people can visit your landing page with a single tap on image ads in YouTube Shorts and Gmail. Google says to upload 9:16 full-bleed images to get the one-tap experience on Shorts. The update also added a Business Agent for video ads with product feeds and promoted pins in Google Maps.
What size should a Shorts image ad be?
Google recommends 1080 x 1920 pixels for 9:16 vertical images in Demand Gen, with a minimum of 600 x 1067 and a 5 MB file limit. Keep the product and text in the center of the frame, since Google says the safe zones for 9:16 images are similar to those for 9:16 video.
Do I need video to run Demand Gen on Shorts?
No. Video assets aren't required in Demand Gen, and 9:16 image ads can run on Shorts. Google still recommends vertical video under 60 seconds with sound for Shorts, so the strongest setup has both stills and short cuts.
Is the YouTube Business Agent available to every advertiser?
Google's announcement offers access through a sign-up form and gives no rollout date, so treat it as limited availability. It works alongside video ads that use product feeds, which makes an accurate Merchant Center feed the first thing to fix.
When should a holiday Demand Gen campaign launch?
Aim for late October or the first days of November for a Black Friday on November 27, 2026. Google's performance guide says campaigns need at least 50 conversions to build a foundation, and budgets of at least 10 times your target CPA, so a late launch leaves little time to learn before the peak.
