Map the existing process
Every step was documented end to end, then split into deterministic steps that can safely be automated and judgement calls that should stay with a person.

Automations were built with explicit error handling, retries and alerting, so a silent break surfaces immediately instead of being discovered weeks later.

Integrate the systems
Lead sources, CRM, email and document generation were connected directly, so data moves once with a record of each transfer rather than being copied by hand.
